Sales Contest Budget Calculator

Size your prize pool from the incremental margin the contest creates — so the contest stays profitable even if it underperforms.

Recommended prize pool
$2,250
Expected incremental margin
$7,500
Suggested 1st / 2nd / 3rd
$1,125 / $675 / $450
Pool per rep
$225

Rule of thumb: fund prizes from a fraction of the *incremental* margin the contest creates, never from baseline revenue — that way even an underperforming contest doesn't lose money.

Budget from incremental margin, not vibes

The most common contest mistake is picking a prize that "feels right" and hoping the results justify it. Reverse the order: estimate what the contest will add, then pay prizes out of that addition. If your 10 reps produce $2,500 of weekly margin each and a two-week contest lifts output 15%, the contest creates $7,500 of incremental margin — a $2,250 pool (30%) leaves most of the upside as profit.

Then pick a format that fits the pool

Frequently asked questions

How much should I budget for a sales contest?+

Work backwards from the value the contest creates. Estimate the incremental gross margin from your expected lift, then spend a fraction of it — 25–35% is a comfortable band — on prizes. That way the contest is profitable by construction rather than an act of faith.

What's a good prize split for 1st, 2nd and 3rd place?+

A 50/30/20 split rewards the winner meaningfully while keeping second and third worth fighting for. Winner-take-all sounds exciting but demotivates everyone who falls out of first by mid-contest — the top-heavy race ends early for most of the team.

Do bigger prizes create bigger lifts?+

Only up to a point. Recognition, visibility and the race itself drive much of the effect, which is why modest prizes with a live leaderboard often outperform big prizes announced in an email. Past a reasonable threshold, extra prize money buys very little extra effort.

Can I run a contest with no budget at all?+

Yes — swap cash for zero-cost rewards: a premium parking spot, an extra half-day of PTO, a traveling trophy, or the manager covering the winner's least favorite task for a week. Recognition is the active ingredient; the prize mostly gives it a shape.
